AI is the knottiest problem and biggest opportunity of a generation – and it only works when every thread is connected.

Most organisations are feeling the pull of AI. New possibilities emerge every day, while expectations continue to accelerate. The challenge now isn't simply adopting the technology; it's understanding how it fits within the wider fabric of your organisation.

At Transform, we see AI as more than a tool. It's an interconnected system of people, processes, data, technology and governance, and we've been helping organisations bring those different threads together for years. Because when the right threads are woven together, AI becomes more than a promising idea: it becomes meaningful, sustainable change.

Every organisation’s starting point is different with AI.

Some have strong data but struggle with adoption. Others have clear ambition but lack the foundations to scale. Some move quickly but without the governance needed to build trust.

There is no single path — but there is a need to connect everything.

AI is evolving faster than anyone can keep up

Most organisations are building AI directly into models - this feels fast but it's not safe, and creates vendor lock-in that trades short term gain for long term value, safety and agency.

We apply a layered architecture strategy, that maximises technology innovation without lock-in.

AI is the most complex challenges organisations are tackling today

Because of that, to move from small experiments into scaled impact takes more than an investment in technology – it needs a multi-lens transformation.

At Transform, we approach AI as a connected system, not a linear journey.

We call this THREAD.

Our THREAD model

"We think about AI as a connected system — not a sequence of steps.

Our THREAD model brings together six elements that need to work together: technology, human experience, governance, culture, ambition and data.

The key is that every organisation has a different pattern. Some have strong data but unclear ambition.Others have the technology in place but struggle with adoption.

Our role is to understand where those pressure points are — and connect the right threads in the right way."

T — Technology

Technology is often where AI conversations start, but it’s rarely where success is defined. What we focus on is ensuring technology fits the organisation — not the other way around. That means integrating into existing systems, aligning with operational workflows, and designing for scale from the outset. It’s about being practical. Not over-engineering, not chasing the latest tool — but building solutions that actually work in the environment they’re going into.

Technology that works in the real world — not just in theory

H — Human experience

AI only creates value when people use it. That sounds obvious, but it’s often overlooked. Solutions are designed around what the technology can do, rather than how people actually work. We focus on designing AI around users — whether that’s employees or citizens — making sure it fits into their workflows, is understandable, and genuinely helpful. That’s what drives adoption, and ultimately impact.

AI designed for people — not just systems

R — Risk & governance

Trust is a critical enabler of AI, particularly in the public sector. What we often see is governance being introduced later, which creates friction and slows progress. Our approach is to build it in from the start — so organisations can move forward with confidence. That means clear accountability, transparent decision-making, and systems that stand up to scrutiny.

Confidence to act — built on trust

E — Enablement & culture

What we often see is the technology moving faster than the organisation. Even when AI is in place, people aren’t always confident using it, and ways of working haven’t really evolved. For us, Enablement and Culture is about more than training — it’s about building confidence, shifting behaviours and helping organisations adapt how work gets done. Because ultimately, AI only delivers value when people trust it, understand it, and use it as part of their day-to-day work.

Creating the conditions for AI to succeed

A — Ambition & outcomes

Many organisations know AI is important, but aren’t always clear where it should be applied. That can lead to disconnected initiatives or investment that doesn’t deliver real value. We focus on helping define clear, outcome-led ambition — where AI can genuinely improve services or decision-making — and aligning leadership around that. When there’s clarity on outcomes, everything else becomes easier, from prioritisation through to delivery.

Clarity on where AI can make the biggest difference

D — Data foundations

Data is often seen as the biggest barrier to AI, and sometimes that leads to organisations waiting for everything to be perfect before they start. Our approach is more pragmatic. We focus on what’s ‘ready enough’ to move forward, aligning data work to real use cases. That allows organisations to start delivering value now, while improving their data over time — it’s about progression, not perfection.

Data that enables progress — not delays it

Why Transform is your best partner on your AI journey

1. Outcome-led, technology-agnostic

We design technology around the organisation — not the other way around.

2. Trust built in from the start

Trust isn’t a workstream — it’s part of the system.

3. Human-centered by design

AI that works for people — stakeholders, teams and citizens.

4. Fast progress, built to scale

We move quickly — with the discipline to make it last.

5. Net positive sustainable design

We practice responsible sustainable design across our disciplines.

6. Multi-disciplinary, end-to-end thinking

AI is not one thing — and it’s not solved in silos.

Introducing our Chief Data & AI Officer, Will Lowe

Will is our Chief Data & AI Officer, consulting organisations on customer centricity, value creation from data, data science, data regulations and marketing technology.

We are working with a number of clients on trying to turn the hype into something real, tangible, sustainable and ethical. Unlocking the value from AI starts with articulating where and how you can use it aligned to your key organisation goals. That informs your data strategy which in turn informs your data readiness programme. Data preparation is vital but if you are testing a clear use case it doesn’t need to be onerous. There are AI tools to help data management too. If you’d like help turning the hype into some real, AI-driven benefits for your organisation, please get in touch.
